Read your numbers: kill, recut or share

Step 1: Track 4 numbers

• Skip rate: how many people swiped away in the first seconds. This tells you if the hook worked.
• Average watch time: how long people stayed. This tells you if the body worked.
• The retention graph: where exactly people left. This tells you which second to fix.
• Shares, saves and keyword comments: whether the right people cared. This is what leads come from.

Step 2: Log every video

One row per video, or per version when you're testing:

Step 3: Decide at 48-72 hours

• Share and make more: 2x your median views or more, or well above your usual shares and saves. That's a winning topic. Go to Lesson 10.
• Recut: strong hook (low skip rate) but people leave in the middle. Fix the drop-off second and test again.
• Kill: high skip rate and nothing above your usual. Move on. Don't keep reposting it.

Step 4: Check your own outliers every month

Run Lesson 2's median formula on your own last 30 videos. Anything at 2x your median or more is a topic to make more of.

Here is my tracking sheet for the last [n] videos: [paste]. My median views: [n].
For each video, mark it Kill, Recut or Share using these rules: Share at 2x median
views or clearly above-usual shares/saves; Recut if the skip rate is better than my
average but watch time drops mid-video; Kill otherwise.
Then list the hook types and topics that show up most among the Share videos,
and the 3 videos I should make next.

Checklist

1. Every video is logged within 72 hours.
2. Every decision compares against your own median.
3. Recuts change one thing only.
4. You read the comments on every Share video before planning more.
5. You re-run your own outlier scoring every month.

Example

On our own account, one topic (Jev) beat our usual numbers. Instead of moving on to new topics, we kept going: 16 videos on that one topic got 169.5K views. The 24 videos on every other topic got 90K combined. The tracking sheet is what showed us which topic to stick with.
